Agencies globally are losing a significant number of clients within the initial 90 days of engagement due to inadequate onboarding and communication, prompting a push for more structured retention strategies.
The critical first three months represent the period of highest churn risk for agencies, according to a 2026 analysis by Focus Digital, underscoring the necessity of formalized client engagement processes.
Agencies that implement formal 30-, 60-, and 90-day client check-ins have reported lower first-year churn rates, indicating the value of consistent communication and progress reviews.
Effective client retention efforts begin with a comprehensive sales handover, ideally including a joint call involving both the client and the sales team to ensure a smooth transition, Focus Digital reported.
Maintaining initial momentum after contract signing requires sending a welcome email within 24 hours, which should request necessary access credentials and include an onboarding questionnaire.
Clients require clear communication regarding immediate next steps, their responsibilities, and expected update timelines to prevent perceptions of inactivity or neglect.
The initial kickoff meeting, typically held in week one, serves to align business objectives with the proposed strategy, covering essential elements such as business discovery, stakeholder alignment, key success metrics, and the competitive environment.
Following the kickoff, a documented SEO success plan should be shared with the client within 48 hours to outline the strategic direction and planned actions.
By week two, agencies should present a clear and consumable baseline and audit report, which details current performance and identifies quick-win, mid-term, and long-term opportunities.
This report often leverages data from platforms such as Google Analytics, Adobe Analytics, Google Search Console, and Bing Webmaster Tools to provide a comprehensive overview.
Focus Digital stated that a disciplined approach to these early interactions helps build client confidence and sets the foundation for a successful, long-term partnership.
